Problem uploading code from Windows

I  have just tried to upload code to several ESP32 devices, but I am running into a strange problem.
If I use the web installer at https://tasmota.github.io/install/ then it works. If I copy the bin files from github, and use Tasmotizer i get the followinf ewrror:
Invalid head of packet (0x46).

If I compile the binaries using VSCODE and Platformio, I can upload the code, but it is not working at all, just restarting all the time. If I try to use the binaries I have compiled with Tasmotizer, I get the same errormessage.

Not sure what to do next - I need to make some changes, but it works OK from Linux, so maybe I should drop Windows for a while

Are you using the 'factory' bins (3rd section on the OTA page)?
