New Vouching - Legacy vouches update

Hey #commtools,

Two months ago we launched a much anticipated feature: the new vouching
system. After that I switched projects and I'm not following #commtools
developments closely but I realized that the "new vouching" has not been
completed yet.

The old "legacy" vouches were mostly meaningless due to lack of
reasoning and often wrongly awarded by many mozillians to non-mozillians
due to lack of clear guidelines on when and whom to vouch for.

We planned 60 days for people to re-vouch mozillians with new vouches
and then we'd delete the legacy vouches. The deadline of the deletion
was 60 days from the deployment of the new system, thus 7 days ago.

Cornerstone of the new system is the deletion of the old legacy vouches,
so that we free our system from wrong data and non-mozillians.

Although email was sent that the deletion will take place, nothing
happened. Can somebody please provide an update?

Hey Giorgos,

Thanks for the nudge, indeed that should have happened a week ago,
according to the original schedule.

That been said, we paused the processes as we evaluated how many of
the people we were about to remove vouches, were actually considered
"active mozillians" based on data from Baloo and
definitions/thresholds by community builders. The number we ended up
with was 343 people (13% of the legacy vouched).

We wouldn't want to upset active contributors by removing their legacy
vouches, so we need to make sure we have the right communications
before this happens, and that Brian's team and David's team are OK with
it.

@Nemo, Tasos, WilliamR, is there a tracking bug for the process?

I think it's positive that only 13% of the legacy vouched users are also
active contributors. That implies that most active contributors have
already gotten a new vouch.

Pierros, from a program management perspective, how do you suggest we
handle the removal of legacy vouches and the communications around it?

As one suggestion, we can send another communication to all vouched
Mozillians explaining that we are going to remove the vouched status for
those 343 people. We can remind them to ask someone to vouch for their
profile in order to have their vouched status again. Then, we can remove
all the legacy vouches.

Hey all,

We should move ahead with completing this, removing the legacy vouches
for even those 343 people. It seems that latest communications were
effective on getting people to get vouches.
@William , do we have the communications ready for this one? I thought
we have drafted something. If not let me know and I can take a quick
pass.

Hey commtools,

Can we get an ETA date on this? This is a must-do to complete the vouch
refactor and to further develop mozillians.org as a service to other
websites.

The whole team worked hard to reach this point within a very tight
timeframe and it's frustating to still see this issue open.

Today we are merging with Tasos the datamigration to delete legacy vouches.
This means that on our next release we are going to resolve this issue.

Apologies that this has been delayed so long and with no communication [0]. The good news is we are ready to remove the legacy vouches!

Production is ready to remove the legacy vouches. Our plan is to first remind people of the changes (by email and at the Monday project call) before we remove the vouches.

I suggest Thursday December 18 as the day we remove the vouches. Nemo and Tasos, how does that sound?

I have drafted an email communication [1] that will go to vouched Mozillians on Monday.

[0] In September the team postponed the removal of legacy vouches so that we could first analyze how many active contributors would be impacted. We learned that only 340 of the 2400 people who have only a legacy vouch have one contribution or more, so the vast majority of people with a legacy vouch have no contributions logged (in Baloo) in our main systems.

While our contribution sources are limited, we know that most active contributors have a new vouch and we think it's more valuable to complete the transition to the new vouching system than to delay longer.

After speaking with Nemo and Tasos, we will move forward with removing legacy vouches. This is scheduled to happen on Thursday December 18.

An email about the changes will soon be sent to all vouched Mozillians.
