Message too large

Can somebody please explain what this error message means and why I am
getting it?  The message in question is 371KB including 3 picture files
that are all less than 100KB in size. I have sent messages both larger
and smaller without a problem.

This is now happening with about 20% of the messages I send through
Gmail.  Does anybody have any idea what the problem is and how to fix
it?

The message could not be sent because its size exceeded the server's
limit. You can use the option, located in Tools | Accounts | Properties
| Advanced, to break messages into smaller parts. Subject 'Emailing:
50feb0605 (83).jpg, 50feb0605 (489).jpg, 50feb0605 (435).jpg', Account:
'Group Gmail', Server: 'SMTP.gmail.com', Protocol: SMTP, Server
