          Here's our output of Tuesday's transition meeting.
          In addition, I provided you something I want to add as suggestion for your LCP transition before AP LCP Camp.

  • Part I Feedback on Qingdao's LCP/EB Transition
Form:
LC General+Functional+New EB Team building(Forming)
时间是从周六下午Election结束后晚上起到周一上午。新老EB都参加。

Content:
Understanding, 2015, new product Knowledge, LC Positioning, City-based LC System Analysis, Bottleneck Brainstorming, LC Structure Revise, Leadership Pipeline, EB role in Moc, Tools and Skills
Functional主要是reality review+SONA analysis+National Understanding+ Market re-positioning+ Function Structure  revise+ Member Development Program based on Function process

Feedback:
1 时间比较短,要考虑Info的吸收程度和效果: Framework-->Basic Concept--> Knowledge-->Practical Experiences
2 Transition不是一个下午,一周就做完的,要持续1-2个月,后期是需要Observe Successors
3 为AP Camp要做好准备,提前要打好基础,AP Camp的东西主要包括几个方面:
• Organization understanding
• MoC position in global network
• AIESEC 2015 and BHAG
• LCP Role and LCP Group
• LC Path and Strategic Planning
• Function ABC (Basis Knowledge)
4 Local Transition Objectives要明细,可以补充的Inputs是:
  1) Knowledge ABC preparation 所有的东西在AP第一次听和我们已经有了解性地第二次听不完全不同的,所以在AP之前一些最重要的东西还是要提前学习
  2) Know your LC thoroughly 这些所谓的Strategy建立在2个基础上—I know the essence of AIESEC, I know the essence and reality of my LC, then I can leverage all the inputs in AP.
  3) Know your EB Team 在Camp之前落实每个Function老EB的Transition进度很重要要Result-oriented (之后说如何做Evaluation)

  • Part II Feedback Breakdown based on Framework (MAKE IT CLEAR and SIMPLE)
零散的Transition Points 化整为一,成为一个完整的LCD Framework:

-1 Talent/Membership: 这块主要涵盖对于TM的基础知识,AIESEC 组织的理解(怎么发展人之类的)还有的就是对于现在LC Membership的情况要由老的VPTM/EB来告诉新的LCP们.对于Membership我觉得有两层,一块是Ideal的发展方式,成果我们培养Member为XX的人这个是要让LCP更Visionary去看待LC发展。一块是Realistic的,就是现在LC的问题,找到Gap然后才知道这一年怎么做.

-2 LC Structure 这个涉及到你们特殊的跨校区问题(比如: Qingdao City-based之后的发展可能性,我之前和Lisa都有谈过)。然后还有就是LCP要去Challenge现在的Function Team Structure (怎么出来的,为什么这么设定). 之后做完LC Planning可能有修改也是Possible的, 可能发现哎,这个和明年的Focus Priority不符合了,所以就要改了.

-3 Function Process MC会在AP有Track但是应该还是比较General的。所以LCP和老EB得学习自己不懂的Function的Process,知道大致是个怎么回事儿。LCP自己可能就是更多的去把Function的发展阶段放在LC的框子里去看。今年明年为什么这个Function的XX是Priority,其他的让VP去做就好。

-4 Internal Environment 现在的Culture, History, 还有为什么今年是这样的发展情况。但是信息总是不对称的,多Q&A点问题。没有什么特别条条框框的东西。

-5 External Environment
  这个包括Campus关系,和学校的不同Stakeholder的关系。

External Resources LC和Other LC的Relationship 这点其实很容易被忽略。大家都Focus搞好自己的LC,外交很重要的。GCP就是这样的外交里出来的嘛,还包括MC vs LC的这个Relation。还有常规的TN/Partner/EP/Returnee所有的Product-based的Stakeholder.

-7 LC KMS, IMS
这个是个大头以前都被直接忽略了.现在是科技时代知识时代=0=LC的Web2.0真心对LC/AUM/City-based的LC可重要。Google Group已经不能满足需要了。我强烈建议要搞web 2.0科技,什么校内组群,微信XXX的都要用起来Bond LC/Function/Team!还有就是优化Function的IT Tool的开发,多利用身边的人才!

-8 Finance 不能只有VP FN一个人知道LC FN的情况。LCP也得懂,Balance Sheet 得会看。

-9 LC Long-term Development 就是要做长期的发展考量。哪一年Prioritize哪个Product的哪个市场。为什么。
比如:
1) 是今年有木有长期Project ? 比如你投资Team Leader的发展,设计他们的Empowerment Program就是一个Long-term的Project, LC从今年开始每年都会Invest. 比如你投资做一个LC Website,给TN,EP看,做BD
都算是哦。
2) LC5年的Review
当然木有5年的就X年=~=每一年,什么Stage,为什么,下一年是什么Stage,为1314年做的铺垫是什么。放在历史长河里看.

  • Part II: Transition Evaluation (BE RESULT-ORIENTED)
1 LCP+EB Transition:
-NatCo之前的一周每个Expansion+LC(SZU/XJTU)都要提交一份" 1112 LC Annual Review Report" 把你们的Transition Result体现在这份Report里面(上面的部分都得囊括在里面+Function Review)

2 Function VP Transition:

New LCP/LCP应该制作一份Check List给每个EB然后在Transition结束后去Review这些Item, Done, Undone or Process.
比如: TM Function Transition List

1. Function Understanding
1.1 TM role in LC
1.2 TM role in EB Team
1.3 TM role in Organization

2. Function Process

2.1 Talent Planning
2.2.....

  • Part III New Team Building (PAY ATTENTION TO EACH OTHERS' STATUS)
隐约记得之前有个Trainer给SISU的EB Team Building时候的建议:
1 Emotional Close--Physical Close, Life first work second.

2 玩Life River之类的要设定好一定Sharing 范围不要太宽泛,时间不要太久(什么1个人1小时..Team一天都在Sharing)
3 Try to find each others' secrets, similarities
4 Give enough time or don't do it at all
5 Personality is the basis of knowing each other 大家都是从了解这个人开始的(别一开始记说大家介绍下AIESEC Path..很冷)
 

周三之前请Qingdao把Agenda发给我再根据这个做2.0 Feedback! Transition Guide还没写完, 我明天继续Update,大家先参考着个框架
