I'll toss out a few ideas you've probably already thought of...
1. "roll" the hood off such that it ends up inside out
2. roll in the direction of least stretch
3. maximum stretch (distance) requires maximum length (material) and/or cross section area over which to distribute the deformation
4. warmer is more pliable, colder is more brittle
The last set I swapped were aero hoods, and they were not a problem, but I can imagine that non-aero would be more challenging
