We simplified a few years ago. The RDs evaluate their Director of Residence Life, the RAs evaluate their RD and a random selection of hall members evaluate their RA--all using this same format.
For example, RDs are being evaluated. The RAs all fill out the survey and they have to include comments because we don't want the eval to just be numbers-oriented. The Director of Residence Life compiles the data and schedules an appt. with the RD. My general strategy was ask to the RD how they think they were rated on each category because my experience was that the RDs would rate themselves low and sharing the real answers provided opportunities to encourage and empower. After walking through the survey I would challenge them in one or two areas where I wanted to see growth and then have them do the self-evaluation. "Things to take with you" meant, what did you do well this last year that you want to continue doing? "New goals" is self explanatory.
We do this at the end of both semesters. End of fall is pretty casual--it's all conversation-oriented. End of spring is a bit more formal in that I would write each RD a letter sharing appreciation for their strengths and giving them one or two challenges for the future.
Switching to this format has been very good and has made performance evaluations a very real opportunity to bless staff.
