Hi Chau,

1. Process to fix defects: defined in Organizational Process Assets: Issue and defect management procedures defining issue and defect controls, issue and defect identification and resolution, and action item tracking

2. Defect, if available, logged as change request (In change Control System): Changes may include, but are not limited to the following: defect repair

3. When implement/fix a defect change request, logged results and decision to Defect Repair document: The formally documented identifi cation of a defect in a project component with a recommendation to either repair the defect or completely replace the component

Em có 3 thắc mắc nhờ anh giúp đỡ:

1. Nguồn của các thông tin trên dựa vào chỗ nào trong PMBOK hay tài liệu nào vậy anh?

2. Có Defect Repair document để record lại toàn bộ?

3. OPA có rất nhiều tài liệu, policies, procedures, guidelines... Theo như anh nói thì có issue & defect managment procedures trong OPA để giải quyết các vấn đề liên quan đến defect?

Co, theo PMBOK. Trong thuc the du an thuong co defect log (Inspection Log neu peer review, CR neu testing defects)

3. OPA có rất nhiều tài liệu, policies, procedures, guidelines... Theo như anh nói thì có issue & defect managment procedures trong OPA để giải quyết các vấn đề liên quan đến defect?
Quy trinh handle defects thuoc OPA - vi no cung la quy trinh :-): Pass-around, formal inspection, walk-through, defect handling procedure...

the defect go through Integate change control >> approved >> direct and manage Execution >> deliverble (have repaired) + approved change request >> perform quality control >> validated change (documented by defect log) + validate diliverble >> verify scope.

Mình viết lại thế này chắc dễ hiểu hơn: đi theo thứ tự từ trái qua phải:

 

M&C Project Worrk		Perform Integrated Change Control		Direct and Manage Project Execution		Perform Quality Control	Verify Scope
à	(Recommended) Defect repair	à	(Approved) Defect repair	à	(Implemented) Defect repair (Deliverable)

 

Qua quá trình M&C Project Work, nếu xuất hiện (Recommended)  Defect repair, sẽ là input của Perform Integrated Change Control.

Ouput Perform Integrated Change Control sẽ là (Approved) Defect repair.

(Approved) Defect repair này sẽ là input cho Direct and Manage Project Execution, và output là (Implemented) Defect repair

(Implemented) Defect repair này sẽ qua các process là Perform Quality Control và Verify Scope là kết thúc nếu OK hoặc tiếp tục lặp lại chu trình với (Recommended) Defect repair mới (là output của Perform Quality Control hoặc Verify Scope).

 

Tất cả quá trình của Defect Repair được document trong  Defect Log

ĐỊnh nghĩa trong PMBOK đây:

Log. A document used to record and describe or denote selected items identified during execution of a process

or activity. Usually used with a modifier, such as issue, quality control, action, or defect.

Funding Limit Reconciliation
The expenditure of funds should be reconciled with any funding limits on the commitment of funds
for the project. A variance between the funding limits and the planned expenditures will sometimes
necessitate the rescheduling of work to level out the rate of expenditures. This can be accomplished
by placing imposed date constraints for work into the project schedule

Hi anh,

Anh xem trang 178 PMBOK, hình 7-6 nhé. Ở đây planned expenditures (hoặc cost baseline) sẽ theo S-curve, đó là số tiền dự định chi tiêu theo time-phased trong suốt dự án. Trong khi đó funds sẽ được cấp nguyên cục theo dạng bậc thang. Do đó nếu đoạn bậc thang này lẹm qua (cắt qua) đường S-curve thì có nghĩa là sẽ có giai đoạn cần trả tiền mà fund ko đủ. Vì vậy cần phải, hoặc xin thêm fund để cover hết S-curve tại mọi thời điểm, hoặc "rescheduling of work". Ý nghĩa của Funding limit reconciliation này là để đảm bảo lúc nào cũng có tiền để chi cho dự án. Cũng nói thêm là cách chi tiền cho dự án ko phải là có đầy đủ fund (FULL) từ đầu để cover cho cost baseline (hoặc cost budget nếu tính luôn cả management reserve), mà fund sẽ được chi theo time-phased

Theo như PMBOK thì "sometimes necessitate the rescheduling of work to level out the rate of expenditures. This can be accomplished by placing imposed date constraints for work into the project schedule" --> thay đổi schedule baseline --> thay đổi cost baseline. Đúng như anh nói!

Tuy nhiên ở thực tế thì em thường xin thay đổi funding limit vì nó dễ dàng hơn (thường thì đã được approved total budget trước, mình thay đổi thời gian xin cấp fund và báo cho các bộ phận liên quan - chủ yếu là bộ phận Finance để họ chủ động nguồn tiền và tính toán cash flow của công ty). Trong trường hợp ko thay đổi được funding limit (theo time-phased) thì chỉ còn cách update baselines.
