I've been using Envolve (https://www.envolve.com/) for awhile, and it's not cheap, $49/month or something, but it's used heavily by my users, and that justifies the expense.

The biggest downside, imho, is that the founders went on to start Firebase, which is a very neat thing, but Envolve is  abandoned with no real dev going on.

If you find a cheaper alternative, please share your research.

I would be inclined to use XMPP for this. There are a few XMPP gems available and a number of XMPP servers exist as well.
