Had a couple of these recently with exact same symptoms. 
Spins up and remains spinning. 
Heads click/beep twice then makes repetitious sound like a faint cricket, not like the usual click.
Stays BSY. 
Cannot reach terminal.
Swapped heads but symptoms remain. 
Donor heads worked back in donor.

Thanks Joel. Is that common for these? I've never encountered that before on these.

If there seems to be no other solutions to issues like these, we do a platter swap.

I'm puzzled how anybody could guess that the drive has motor issues from the terminal log, I don't see anything that would indicate it, I'm not even sure it would be possible to guess from the terminal log.
All I see from the serial port output is that the drive cannot servo calibrate (heads don't see servo for some reason).
I'm not saying that it is not motor issues but I find it strange.

From my reading of the L7250 datasheet, SMOOTH motor controllers go through several phases during spin-up. Eventually the spindle servo locks onto the target speed. I would think that the track servo would not come into play until RPM lock has been achieved and reported to the MCU.

Well is your donor heads 100%  compatible ?
Check for platter wobbles

I think we can all read the terminal log but you probably misinterpreted it.

James, 
1. Try to disable all heads but one and see if the drive can stay on servo with just one head, maybe there is servo damage on some surfaces.
2. Try to hotswap to get to SA (I've seen Rosewoods that fail to calibrate on start but SA is perfectly fine).
3. You can go ahead and move the platters to another base just to rule out the motor issues.

Juan - matched the preamp, first three in serial, date etc, so should have been a match. I need to look into the platter wabble issue. I would imagine that must come from spindle bearing wear? Can't imagine the platters would warp? I would think that would result in head crash given the tolerances but interested to know other schools of thought on that. 

 Artem (hope that's right :)) - tried editing heads in ROM but no change. A hotswap is on the cards but failing that a platter swap will be the last option.

Does the PCB part number match because I just receive the same drive and two donor with pcb that does not match but serial number is close ?
