day).
What about forming the "management" team as first priority.
Then we could schedule a monthly meeting.
Then we could start nailing down the program (4/5 topics per year).
 
Otherwise we run the risk to present this open source and then back to
square one.
 
Does it make sense?

As one of the coordinator of JUG of Milano, I'd also suggest you to stay in
touch with JUGs of North Italy. In the past years we started a
collaboration with JUGs of Torino and Genova especially trying to share our
speakers who unfortunately are still a scarce resource. This helped us to
keep our meetings on a monthly basis and never run out of good and
interesting topics.
 
I'll try to come to Lugano to participate to your meeting in March, so we
could discuss this in person.

Actually I think that it could be more effective to discuss all together at
the meeting, instead of doing it via e-mail.

I would propose to do it on the last week of March, let's say on Monday, the 23th and I would be very happy to give a talk about http://alf.io<http://alf.io/> , which is the open source ticket reservation system that we built for Voxxed Days Ticino and that will help other conference organizers as well.
 
I would also try to limit (as already other JUGs do) the number of talks to one, in order to have more time for discussions...
